The Journey from Game Design to Narrative Leadership

In this insightful conversation, host Max Pears sits down with Tom Hughes, a Lead Narrative Designer, to discuss the nuances of transitioning between design disciplines, the importance of effective communication in game development, and the realities of modern leadership.

The Professional Pivot

Tom Hughes, currently the Lead Narrative Designer at Great Ape Games, shares his journey of transitioning from a generalist game design role at Supermassive Games to a specialized narrative focus. He identifies a pivotal moment during his time at Supermassive when he realized his passion lay in character motivations and story logic rather than just mechanical balancing. "I was more interested in... why is this character doing this? It doesn't make sense," he recalls. This shift highlights how a broad foundation in various facets of design—including level design and systems—serves as a vital asset when crafting cohesive narrative experiences.

The Art of Collaboration and Translation

One of the central themes of the discussion is the role of a narrative designer as a "translator." Tom explains that narrative design is about bridging the gap between the story's "spine" and the actual gameplay mechanics. He emphasizes avoiding "ludo-narrative dissonance" by ensuring that the player and the character share the same information, which fosters a deeper emotional connection to the game world.

He stresses that this role requires constant interdisciplinary collaboration. When working with level designers or artists, the narrative team must be flexible. "It's very easy for me to go in and change a word on a page than it is to go into Unreal and change an entire level layout," he notes. This humility and willingness to adapt are crucial for maintaining healthy team dynamics.

Leadership and the Human Element

Drawing on lessons from the book Tribal Leadership, Tom advocates for "service leadership." He believes a lead's primary job is to act as a conduit for their team, pushing them to the forefront and ensuring their work is recognized. "I would always try and shout out whose work it was," Tom says, emphasizing that empowering team members builds long-term trust and loyalty.

Furthermore, he highlights the importance of being "inquisitive" rather than "precious" about one's work. By avoiding assumptions and maintaining open lines of communication, leads can resolve conflicts quickly. He also touches upon the "small world" nature of the game industry, offering a blunt piece of advice: "Don't be a dick." He explains that in an industry where layoffs and job hunting are common, personal reputation is as critical as professional skill.

The Reality of Performance Capture

The conversation also covers the technical and logistical side of narrative production, specifically performance capture. Tom shares his experience working with voice actors and stunt coordinators, noting that while performance capture is a powerful tool for storytelling, it is constrained by tight budgets and time pressures. He emphasizes that even though some actors may have strong opinions, respect for the entire production team—including lighters and runners—is non-negotiable. He concludes that the most rewarding aspect of his role is seeing written words come to life through performances, provided the team remains grounded in mutual respect and clear, effective communication.
